The Hidden Costs of Data Silos

This two-part blog series explores the true costs of poor data quality and information silos, from financial losses and operational inefficiencies to serious safety risks. We’ll examine how good data practices in key operational areas enable efficient workflows, cross-team collaboration, contextual awareness, and faster decisions. In part 1, we focus on the hidden costs and risks of poor data quality.

In modern industrial facilities, data is the lifeblood of daily operations. From control room operators and maintenance engineers to safety managers and executives, every operational persona depends on accurate, timely information to make decisions. Poor data quality or information trapped in silos is like trying to run a complex industrial process blindfolded. High-quality data and seamless data flow across teams aren’t just IT niceties – they are fundamental to preventing downtime, ensuring safety, and driving efficient, data-driven decision-making in these industries.

The Financial Impact

Industrial operations experience significant challenges when data is incomplete, poor quality, or disconnected. Consider unplanned downtime: studies show a single hour of downtime in oil & gas can cost nearly $500,000 [1], and the average oil & gas operator loses about $149 million per year [2] due to unplanned outages. These losses have surged in recent years as systems become more interconnected and production demands rise. Poor data quality or siloed systems often underlie such incidents. If equipment condition data isn’t captured or shared with maintenance, a minor issue can escalate to a major failure, halting production. In fact, even short interruptions add up – just 1% downtime (about 3.6 days a year) can mean >$5 million in lost output for an average upstream operation [3]. Beyond lost revenue, there are also hidden costs: idle workers, scrambling for manual fixes, safety incidents, environmental harm, and reputational damage. These problems frequently stem from missing or miscommunicated data.

The Efficiency Drain

When critical information doesn’t flow between departments, teams often duplicate work or repeat mistakes. For example, if a process engineer’s findings on a recurring compressor fault never reach the maintenance planner, the same troubleshooting may be done all over again by the next person. Industry research on oil & gas data management shows that data silos lead to repeated mistakes and operational waste. Different teams frequently spend time reconciling inconsistent figures and re-collecting data that already exists elsewhere, which “seriously affects work efficiency”. In short, disconnected or poor-quality data creates a drag on productivity and prevents optimization of the operation.

When Safety is Compromised

In some cases, siloed information can contribute to safety risks. History has shown that miscommunication or lack of data sharing during critical moments can lead to disaster. A notable example is BP’s Texas City refinery explosion in 2005: 15 people were killed and the facility suffered $1.5 billion in losses largely due to poor shift turnover communication and critical information not being passed on between crews [4]. In another case, the Deepwater Horizon incident Macondo well blowout in 2010 tells a similar story [5]. Onshore staff failed to share key test data and warnings with the rig crew, exacerbating the disaster.

These incidents demonstrate that when data and context aren’t available to the people who need them, the consequences can be catastrophic. Even in everyday operations, a safety alarm that isn’t seen by the right person at the right time – or a hazard identified on one shift and not conveyed to the next – can quickly turn into an emergency. Operationalizing process safety relies on getting the right safety-critical information (like inhibitor statuses, pressure readings, or maintenance overrides) in front of operators and engineers in real time. When safety procedures and data remain on paper or in separate systems, front-line personnel may lack the contextual awareness needed to prevent incidents.

The Path Forward

Data silos are costing industrial operations dearly. From the $149 million annual losses due to unplanned downtime to the safety incidents that occur when critical information fails to reach the right people at the right time, the evidence is overwhelming. When maintenance teams operate without current operational data, when shift handovers miss crucial safety information, and when equipment condition data remains trapped in separate systems, organizations face unnecessary financial losses, operational inefficiencies, and safety risks.

The scope of these challenges affects every aspect of industrial operations – from daily productivity to long-term profitability. Yet these problems persist because information remains fragmented across departments, systems, and workflows.

So what’s the solution? How are leading industrial companies breaking down these costly data silos and transforming their operations?

In part 2 we examine how integrated data systems transform five critical operational areas: downtime tracking and performance management, shift handovers, alarm management and anomaly detection, CMMS integration with maintenance coordination, and process safety operations. We’ll explore the specific platforms and strategies that leading companies are using to connect their previously siloed systems.
